AI Agent vs AI Chatbot

The difference is actions, not intelligence — and it's the difference between a $299 build and a $899 one. Which one your problem actually needs.

The short answer

The short version

If you want people to get accurate answers, you want a chatbot, and it costs a third as much. If you want work to get done — records updated, documents processed, quotes calculated, emails drafted and sent — you want an agent. The mistake that costs money is buying an agent for a job a chatbot does perfectly well, because agents carry integration, guardrail and testing costs that only make sense when something is genuinely being actioned.

When a chatbot is the better choice

Agents are the more expensive product and we still steer people to chatbots often. A chatbot wins when:

  • The job is answering questions — pricing, policies, hours, how something works.
  • Your customers mainly need information, not transactions.
  • You want it live in a week rather than three.
  • Nothing needs to change in your systems as a result of the conversation.
  • You want the lowest running cost — chatbots make one model call, agents make several.

Start with a chatbot. If you find yourself wishing it could actually do the thing rather than explain it, that's the honest signal to move up to an agent.

Month one is the wrong window. Here's what the two options cost once they've been running a while.

Both figures assume our fixed build fee plus typical model usage at small-business volume. Neither carries a per-conversation or per-seat licence fee to us.

Practical steps

Starting with a chatbot and growing into an agent

This is the path we recommend most often, and the work isn't wasted — the knowledge base and integrations carry over.

  1. 1

Launch the chatbot and watch what people actually ask for over a month.

  2. 2

Look for the requests where the answer is 'I can't do that, but a person can' — that list is your agent's job description.

  3. 3

Reuse the document training and system connections already built for the chatbot.

  4. 4

Add tool access one action at a time, each behind an approval gate at first.

  5. 5

Loosen the approval gates only once the accuracy numbers justify it.

FAQ

Agent vs Chatbot — your questions answered

What actually makes something an agent rather than a chatbot?+
Tool use. A chatbot generates a response; an agent decides which tools to call, calls them, reads the results and decides what to do next. That loop is why agents can update a CRM record or process a document, and also why they need permissions, guardrails and far more testing.
Can one system do both?+
Yes, and many should. A support bot that answers policy questions and also looks up a live order status is doing both. The line matters less for architecture than for cost and risk — the moment it can change something, it needs the guardrails of an agent.
Which is more likely to make something up?+
Both can, and both are handled the same way: answer only from your documents, and say 'I don't know' rather than guessing. The consequence differs though. A chatbot that invents an answer misinforms someone; an agent that acts on a wrong conclusion changes your data. That asymmetry is why agents get approval gates by default.
Do I need an agent to book appointments?+
Not necessarily — a chatbot with a calendar integration handles straightforward booking, and that's our Support tier at $899. You need an agent when the booking involves judgement: which technician, what duration, whether this customer qualifies, what to do when the preferred slot is gone.
Why are agents so much more expensive to run?+
Because one task is several model calls, not one. The agent reads the request, decides on a tool, interprets the result, decides again, and often re-reads context along the way. We route each step to the cheapest model that does it well, which cuts this substantially, but it will always exceed a single-answer chatbot.
